How do you do it properly? I'm trying to become a comic artist. The guy on the right is wrong even though I tried to get his proportions correct. I also don't know how to draw people or objects that break the grid.

you should be drawing a guy in the door, you're instead copying a guy in the foreground forward of the door who is likely a different height. also the door is 1.5 doors wide. just draw a guy in the door instead of trying to 7 heads him to an unrelated figure.

Just have to shrink down their size and hang them on the horizon line accordingly.
You can also use head measuring to determine their size.
