Kiwami 3 sold under its 6 months target and is considered "soft" sales wise, and the reaction to the retconned ending is making some sega suits question the plan going forward. The plan was to have an "alternate route" Yakuza 4/5/6 where instead of following the original story, you follow Mine and all the bullshit that happens "behind the scenes". This is what the whole Hanawa = Morinaga twist was saved up for as well. As far as I know this is still happening, but there is some uncertanties regarding the project. Originally it was a duology of games, but now it might just be one.

One of the scrapped scripts involved a european mafia organization trying to fill the power vacuum left behind by the tojo and omi.There was even a section planned where you visit a small italian town (a town called ragusa was scouted) to meet the leaders of the organization. The "twist" would have been that the daidoji orchestrated the whole thing to convince the governing party that they are still needed to keep order, and Shishido would've been a mid game boss fight, who then would join your party. Mine would've been the final boss, going full circle.
This version of the story however was mostly scrapped. Yokoyama wasnt happy with how "fictional" the scenario felt. He really wants a scenario that connects to the current political climate (mainly japanese) the same way 6, 7 and 8 did.
The game is still targeting 2028.

Stranger than Heaven is also causing a little panic, as the public playtests regarding the combat have been largely negative. Sega is putting pressure on the team to make changes based on the feedback, and some higher ups within RGG are floating the idea of reverting the combat to the classic brawler style however Yokoyama has been commited to the current style and likely wont allow that change. He wants to create something completely unique.

5 and 6 don't need to happen but 4 is mandatory now that K3 exists as 4's story doesn't follow from K3. The ending outright does not allow 4's main story to happen currently.
None of the Kiwamis needed to happen and outside of Nishiki's extra cutscenes have been a genuine net negative for the series as a whole either thanks to retcons that make no sense or actual removed content. 1&2 HD should have been localized and called it a day. 3R-5R should have had fixes for the 60 FPS and called it a day. K3 and Ishin Kiwami are genuine mistakes for the series.

K1 and K2 added additional scenes and occasionally removed some, but still retained the same overall narrative. You fight Ryuji at the end, there's the death fakeout, there's the graveyard scene, etc. K3 directly and aggressively changes the ending to 3 - Mine survives (and gets recruited by the Daidoji because everything has to be the Daidoji nowadays) and convinces Hamazaki not to stab Kiryu, which means the opening of 4 where Hamazaki is in prison to help Saejima break out can't happen, nor is Kiryu still recovering from the stabbing in Okinawa to receive him when he does

If you want an in-depth breakdown I wrote a bunch of stuff down during my playthrough (Picture related) to give as much of a comparison as I could possibly give.

If you want a tl;dr then:

It's Yakuza but different combat. It's more like Souls where R1 and L1 control your light attacks on your right or left side, R2 and L2 control heavy attacks, there's grabs, and it's parry focused with weapons being stuff you either bring in or grab from the environment.

You can also tackle guys down hills or tackle them to mount them and do mounted attacks sort of like in Black Panther. The overworld stuff is 1:1 Yakuza down to the minigames being the usual structure, the map is the only thing changed as you pull out a paper map instead of going to a separate menu.

I only listened to Gerstmann's opinion after trying it hands on and he was extremely bullish about it, saying that it was doing things in a very fresh and exciting way which is something he's wanted after decades of melee combat being some kind of Arkham Asylum derivative of dodge and parryslop.

Gaiden being shorter was a massive point in its favour. The plot was much more compact and was able to laser focus on the important scenes instead of being bloated with sub-arcs and melodrama. Yakuza works way better as a twenty-hour game than a fifty-hour one.

It's super easy to follow up on 8.
>9 is about Ichiban defending Kiryu and Morning Glory from the Daidoji, revealing the Daidoji, and destroying them without tying them back to the Yamato II so that the entire government doesn't implode. Kiryu is a trainer for Ichiban and is otherwise unplayable, he's part of a minigame instead and Yuta is a party member.
>Games set after 9 focus on either the Triads or Jingweon as the former were established to still work with the Liumang and had ambitions in Japan, the latter were actively trying to succeed in Japan and nearly did in 6 while also having direct confrontations with both Han and Seonhee in both 7 and 8.
Once you do your Triad/Jingweon trilogy you pivot to a new character who would focus more on the civilian level of things as the time of grandiose organizations is over in Japan dealing with upstart gangsters, loan sharks, drug dealers, and human traffickers.
