There were two games actually. Nadesico the Blank of Three Years for the Sega Saturn took place between the show and the movie, and Nadesico: The Mission for the Sega Dreamcast, which took place afterwards. I don't think there is any actual plot progression in the second game, besides Yurika joining. Guess they were hoping to do another movie still

1. Making Ruri the main character, this is an issue because while she's my favorite character, she can't carry a show from a main character position, also she isn't as snarky

Funny you say that, cause I, the one who asked the question, am a zoomer and my play order has been AP+, AG, GC, SRW1, and I am finishing up J now.
Gundam is the only thing I have familiarity with going into these games, and so far the shows I've gotten interested in and watched have been Nadesico, Zeorymer, Brain Powerd, and Layzner. I tried to watch Dragonar but can't find anything past episode 9 in japanese sub.

This is true. Iirc EVA did it to a degree. But, as you said, it didn't seem to work out. Look the SAME studio did Fafner and that lasted for almost 20 years, while Nadesico didn't last very long doing what it tried to do.

Mandating that the story has to be tie into supplementary material just doesn't seem to work out. You get the supplemental material when you are satisfied with the main material.

It's a big ask of the one audience to go between multiple mediums of differing appeal, commitment and often quality too. Most of the production team associated with the original form something takes also won't be as directly involved with the others or be able to bring the equivalent contributions to another medium. An iconic score or vocal performance isn't going to be much help to a manga.
Even if you do like the idea of the one story through both mediums and like the other medium(s) it's then a problem if it's a 40 hour RPG and you don't like RPGs, or it's an action game but not very good. Or the process of turning it into a good action game forced them to compromise on elements of the setting and story you're actually there for. Or so on.
It happens the other way too, there's plenty of horrendous tie-in shows or miniseries for games.

Could've just said 'it's a bad idea' but I think the reasons why are interesting. I respect the ambition behind wanting to do it though.

Fate runs through multiple media, but it's not like you have an anime ending in a cliffhanger and expecting you to read a VN or manga for a resolution. Generally, all entries are pretty standalone or have a direct sequel in the same media outside of the Gacha game, which expects you to have seen various other series.

However, even so, the Gacha game is kind of a point against this. The anime adaptations of FGO have never been very popular since they can't stand by themselves. Either leaving the story very incomplete or starting midway through and expecting the viewers to jump in (and then still ending up without resolution).
