Some dude from OSW said it best - the reason AEW failed was because, when TK founded the company, he probably had thousands of hours spent in TEW and he had one really good idea about taking a young wrestler, putting him under the wing of the ace of the company, then breaking them up and putting over the new baby face. He did this when he put the title on Hangman the first time. To me it was a great storyline and it made me watch AEW, because it also had new characters that were compelling to watch, you wouldn't know who'd win or lose, the mid card was fine, matches were pretty good, MJF was white hot, the 4 pillars were promising, it never really could hold a candle to WWE, but it was its own thing and a lot of people who wanted something different were happy with AEW. CM Punk joining was the kiss of death for the company. Not because Punk was a bad wrestler or didn't draw giga dimes, but precisely because he did. The fact of the matter is that WWE is the NFL of wrestling, and this will not change in our lifetime. So after all that hard work of making storylines and putting people over, trying to carve out an identity, CM Punk came over and with 0 effort made everyone else seem meaningless. He was the most watched, got the most views, sold the most PPVs, just dwarfed everyone else around him. I bet shit like this gets to you if you are a promoter. So after he was done with his thing and had no ideas on how to continue the momentum, he slowly but surely he made everything more WWE and less AEW. Shit finishes. Swerves galore. Every fresh WWE talent out of contract will appear next week on Dynamite. Switching focus to storylines more than matches. The constant need to compete with WWE. You aren't sports, you are theater. You don't need to slay the giant, you can co-exist. Fans did want what AEW produced, but modern times you are either first or you don't exist, so TK decided to become sugarless WWE, and that's why nobody watches it anymore.

It's impossible from the start. The talent available never lined up with the demand for an alternative. The indies are basically dead by 2010 and it wasn't until Roman's big push in 2015 did WWE fans even consider watching ROH and New Japan. You'd need to put the best 2005-2008 indie and Japanese guys on ice, like literal cryogenics, and then announce your new promotion the day after the suffering succotash promo. The demand was there in 2019, but the talent were guys who just want to goof of with their friends.

I haven't been keeping up with it, but when I left, the product was going to shit because Tony Khan insisted on being Vince McMahon and having control over everything. I think this is what people mean when they call out Tony for being kid playing with his toys, he just lets stuff go overboard without restraint. There are things I do like about AEW, which is why I watch it and not WWE, but it could be much better with just a minor change in the overall philosophy.
