What mechanics do I need to houserule to DM a magical school game ?

Not gonna suggest systems because I get having players not want to step outside their comfort zone.

Not as familiar with pathfinder really, but for it and DnD I'd say just keep it at a very very low level and change how spells are learned and known. Then provide challenges and conflicts that the low level simple spells are useful for. If it seems like it might scale, have levels represent school years or terms.

So basically they each have a spellbook. That book is filled as they learn spells. If they attend classes you might have them learn a spell and then do a puzzle or challenge that requires it, possibly in order to learn it. You might have them roll some kind of check to search a section of the library or to study and then give them a spell there. Each player is picking up odds and ends of this little spell or that, all low level, all simple things, some modified to be simpler, some completely custom.

Does pathfinder do components? Go big on those. They want to do a complex spell they have to steal materials from the store room or kitchen or venture into a cave in the woods and fight a snake to get it.

Fell it out. You will no longer be playing a game about managing HP for combat after combat. Damage isn't important. Every combat is more like a puzzle and you have to study. You are essentially now just playing an entirely different game focused on skills and knowledge over damage in combat. But that's the answer of how much you homebrew.

You could probably get away with just using Pathfinder's spell list and rules, but changing up the spell progression. Like giving them all a wizard spellbook but starting it blank, so that they have to earn every single cantrip, spell, and ritual. That way spells can be the rewards for classes and studying.

Gonna add what I've seen done in other types of games hombrewed for a school setting. Periodically you have them pick what subjects they're focusing on for a day or a week of classes, roll for how much time they spend studying, and after a milestone or after filling points on a tracker you give them for their school subjects they learn a related spell or gain skills for that subject.

There's lots of ways to homebrew this part but it's a good idea to have something like this to make the school part of the setting feel connected to the extracurricular part that is likely going to make up most of the actual campaign.

Part of it is that "2nd Chance" fantasy, where if you went back to school knowing what you know now you would make all the right decisions using hindsight and adult knowledge.

But a big part is that there is a clear system and structure that most people are familiar with and have a shared understanding, with little need for explanation. There are grades. There are classes. There are clubs and cliques and teams. You can be anything from the captain of the football team to the biggest flirt in school to a total delinquent on the verge of expulsion.

Above all else though,
schools have schoolgirls.

There was, but I'd argue it's the worst 5e splatbook by a mile.
Even ignoring the lack of player options and the terrible adventure module, the rules they give for school are basically:
>The PCs can take tests. Have this be a skill check, with advantage if they studied.
>The PCs can have a part time job. They make 5 gp per week.
>There's a capture-the-flag wizard sport the PCs can participate in. Have each PC make a skill check. A 3rd level spell counts as an automatic success.

There's nothing there that isn't blindingly obvious, and some of it is far less creative than what the average DM would come up with. Reading it was the most colossal waste of time imaginable.

Another interesting part of school settings low creativity people miss is it's a unique meeting point for many different kinds of people. Only rather extreme wealth difference and belief systems spare someone attendance from a public school, meaning it's for many the place where one has the largest group of people to work from.
Ultra Christian white girl, borderline Satanist goth chick, inheritor of Daddy's estate boy (as soon as he "shows enough character"), brown bag lunch wannabe gangster, a literal medical retard, high IQ tiny Asian who you'll never see again, etc.
There's few other settings where such a diverse amount of people will all be in the same fairly small building and have a chance to all run into each other without elaborate string pulling by the narrative.
Furthermore, no matter how different they are they are all bound by the same authority that itself is pretty interesting as teachers can also run from new hires about to be abused by the rowdy class to the communist-anarchist with tenure who is not so subtly trying to recruit as many students as he can to his beliefs.
School settings are unique and some ways the absolute most unique in ways for a bunch of contemporary people to interact. Really the biggest downside is how much time they reasonable should be spending in class, but even then interesting interactions can happen during a background lesson. And the lessons to are a tool to describe the staff by how they're trying to teach and how the students are responding to it.
Another thing is it's simple, that is the moral and mental challenges are something that a larger percent of the audience has most likely overcome themselves. This means since they already know the "answer" to the dilemma there's much more potential alt paths, subversion, and timeless storytelling.

If old school d&d is your jam, I have two suggestions. I will confess that I have not gotten around to playing or reading them so I cannot attest to their quality.

One is an ad&d Mystara setting book call Glantri: Kingdom of Magic. It contains an adventure taking place at the kingdom's famous school for wizards. The other is a Lamentations of the flame princess supplement called The Yellow Book of Brechewood. It advertises itself as what if Jack Vance wrote Harry Potter.

Weebs aren't obsessed with high school, japanese animators are obsessed with high school. Half of it is their work life being such hell they're nostalgic for the years they wasted studying nonstop, the other half is creepy fetish reasons.

And every millennial remembers how all the gen x and boomer media was always obsessed with high school too. Then we went to high schools that felt more like prisons, while out alcoholic PE coaches told us it was the best time of our lives. Turns out it was the worst. But every goddamn movie was about teens who had fun the whole time and weren't stressed out from too much homework.

And this is harry potter. The appeal here is harry potter. Weebs made all that art sure, but harry potter isn't a weeb thing.
