What is the personal appeal to you in terms of mechanics and aesthetics? I'm trying to make/find something that works well for a roleplay-focused gaming group

Remember to Butlerian Jihad.

Ignoring his son's dog shit prequel the Jihad was less about Terminators than recoiling from LLMs. Certain cognitive tasks cause more pain than gain when offloaded. As body augmentation mecha ought to be fine (though any inbuilt mins ought NOT be allowed to move independently except briefly during direst emergencies).

It has to feel like piloting a machine. If the arm is blown up, it can't be used, but the rest can go on. If the hydraulics are damaged, the movement suffers, if temperature control is shut off the pilot has limited time before cooking up, etc.
Not an uniform HP bar.

I need at least some out of mecha moments to get the sense of human scale so the mecha feels appropriately large.

I need the impression of progression when it comes to engineering. Either customisation or mass produced models being replaced by better ones or something new altogether.

Aesthetically I'm flexible. More than my group, lol. It just needs to look robotic and artificial.

rule of thumb:
The cooler / scarier the Mech, the sillier / cuter does its pilot have to be

>the personal appeal
Stompy robots with military style combat and technical bullshit. Can be power armoured suits to titan scale, anything with mass and plates and walking tank vibes. Can even be fantasy knight flavour in the right circumstances.
Pilots doing vietnam style horrors of war and inhumanity despite great technological progress..
Customization of mechs, being able to destroy terrain. Tying the battles into large scale geopolitical and ideological conflicts.

Big robot, gonna need a bigger mouth. The struggle is part of the Aristeiaology of Second Secret Peloponnesian War.

>What is the personal appeal to you in terms of mechanics and aesthetics?
That's probably the wrong question to lead off with.
Let me explain:
There is something that appeals to the male psyche about tearing up the road in a real fast car, or destroying your enemies in a really big tank or airplane or navy ship. Men like MACHINES that are HIGH PERFORMERS in one way or another (speed or destroying things, or even just hauling around A LOT of cargo in one trip for the most autistic among us).
THAT is the appeal of mech-related wargames/RPGs, pure and simple.
So, to go back to your question, I think what you're trying to ask is what can you do to get a mech-focused RPG to appeal to a table full of roleplayers?
The best directions I can ever point you in is, "Have you ever seen a movie that was vehicle-focused and was wildly successful?"
It doesn't matter which movie it was: Top Gun, Hunt for Red October, Ford VS Ferrari, any of the Fast and Furious movies. Even Star Trek episodes where the focus was to use their starship to fight its way out of a situation.
Take the appeal of that movie, apply it to your game.

I don't see anyone addressing your point
> I'm trying to make/find something that works well for a roleplay-focused gaming group
Fights are most compelling when they're stand-ins for interpersonal and ideological clashes. Sure it's cool when big robots clash, but particularly for RPGs where all that is happening in the players' imaginations, it's the personal stakes that makes it feel important. I think Beam Saber would be a good book to check out to frame how squad-based mech combat with crunchy rules can be fun for roleplayers.

For no reason you need to bother to explain the cockpit needs to be a size that only a 15 year old can fit into it. Don't read into it too much there's nothing more here to see.

maybe salvage union? i never tried it myself tho but seems more on the fluffier side when it comes to mechs doing mech things unlike battletech or lancer
