It's just luck man, also really depends on the airline. LCC's no way, full service you have a chance but again its a lottery. I've been upgraded once being stuck in the checkin line for 2 hours and they had to rush me through to make the flight.
You need to rizz up the check-in desk or hostesses but it's harder after you get assigned a seat.

Japanese carriers in general will rigidly stick to the seating. Unfortunately, the only way you are getting an Op upgrade is if the flight the previous day was cancelled, you have Star Alliance Gold at the very least, you are already flying on a full fare premium economy ticket, and finally premium economy is overbooked with space in business. Otherwise it's not happening.
I've only pulled off one rizz based upgrade and that was because I happened to be turning 18 on board an overnight transatlantic flight so I asked at the gate counter, and that was like 20 years ago.
