There needs to be some sort of explanation of the difference to match things up, or it has to be a complete rewrite of the ending. Since there's a bunch of promotion material showing the sheathe Bankai, it makes sense that we are getting the Manga ending. Therefore, it follows that we will also get to see the real power of that thing, and an explanation for why there are differences between Ichigo's Bankai. Also, I think it matches up with Yhwach's explanation of the different types of power in this episode.

They can make some explanation like that he can revive himself even from complete erasure as long some Quincy exist. And like that you can continue same as in manga. Then in finaly you just need to make Ishida and his Father to give up their powers, so he Yhwach won't be able to revive himself anymore (which won't be really problem in finale). And then they can do anything with Soul King that reverses damage that Yhwach did, including reviving Orihime. This could pretty much work.

What if this is the real ending? Studio Periot have actually kidnapped and imprisoned Kubo, are now rewriting the ending to make Ichiruki happen? Orihime defeats Yhwach but is no longer a piece (of ass) on the board. The final episodes will be Ichigo and Rukia and the rest of the Gotei 13 vs Ichibei and the Royal Guard, with an Ichiruki finish.

I feel like I just watched a fight that should have lasted ten seconds be forcibly prolonged to 27 minutes . Yhwach should have just exploded Orihime head like he did with that arrancar, that would have taken her out of the fight permanently, and in the few seconds Ichigo is distracted because of her death, Yhwach blasts his head too and ends the fight. Instead both Ichigo and Yhwach had their battle IQ lowered by 300 points. Ichigo dies over and over for no reason instead of going bankai immediately, Yhwach keeps pointless stabbing Orihime in the stomach instead of finishing her off with a blast to the brain. Kubo made both of them stronger but in exchange turned both Yhwach and Ichigo into idiots in order to give Orihime the chance to shine. On the topic of whether this entire episode is a vision or not, I believe that it is indeed a vision. Considering the 'alterations' to Ichigo's shihakusho from this episode is different from the ones presented in the key visuals, the likehlihood of it being a vision is higher. If you look at this new bankai of his, the left 'sleeve' of his shihakusho has been partially regenerated. Also the piece of cloth under the armour but above his shihakusho is noticeably absent from this bankai release, while this remains intact on the key visual, the anime ending and during the final fight with Yhwach. To directly connect this episode with the events of the next few would be incredibly jarring because the states of cloth disrepair between the two versions of Ichigo makes it discontinuous.
