How do you mean? Like the visual development process? In this case it's because the studioheads wanted the movie to go in a different direction, like multiple times actually. They finally settled on making it a comedy again which is why it's concept art looks so different. I think Cloudy went through a similar process. It kinda reminds me of Tangled's concept art using Rembrandt and other artists as inspiration, really gorgeous stuff.

Disney was going to have their own Smash Bros Clone Fighting Game, but Disney Mandates said that the only characters they could put in it were ones who'd actually been shown fighting.
So the roster would have been mostly villains with a few heroes like The Beast or Mulan.

It definitely would have had to dig into more deeper cuts of Disney movies. But seeing John Silver and Horned King in anything would have been fun.
They could have absolutely made it work even with the mandate, but a lot of Disney's main Big Draws (at the time) wouldn't have made it, so I can at least "get" why it didn't get much further than the initial concept sketches.

I get the feel with a lot of concept artists it's a case of studios hiring a bunch of them until they decide which one to move forward with. Also it can be helpful putting across the "feel" of a film when doing pre-production, even if the art is going to change a lot.

You see a lot cool concept art that's wasted, Clair Keane's art features heavily in the concept art for Frozen and Mort but didn't make the transition to a finished product.

God tell me about it. There's another dreamworks ghost movie that was cancelled that had a bunch of merch planned for it, the main thing I remember was one of the kids looked like Jimmy neutron. I think they were ghost hunters but I don't really remember. I've seen it posted here before. When I think of canned DreamWorks movies me and my shadow comes to mind almost instantly. I think i saw some boards for it a few days ago someone's blog. I'll have to go digging again for it now because it's going to absolutely eat at me.

I wonder what a movie would look like. Probably something where he has to quit travelling around the world as a clown because he ran outta money that he used to help other people, so he ends up at a greasy restaurant ran by hamburglar until he figures he can create burgers better than everybody and then realizes through burgers he can make money again and then use it for charity and travelling again, growing his chain until he realizes that he has to systematize it like when he systematized flipping burgers. Oh and I guess he meats the clown girl and at some point and they have a son. Burgers.
Grimace also is the Patrick who orders really complex stuff and a lot of stuff as well making Ronald's life hard just like some fast food customers. Mayor McCheese is a food reviewer or something with the "Mayor" being just like something someone else gave him as a title because he is so authoritative on food.
Oh and it's gotta have that 70's grunginess/urban environment that sesame street and muppets had. Then there'd be no point at all.

You had Jennifer Lee who is big on Strong Female Characters, hates romance, likes stories undermining male characters the original dynamic of an innocent young girl and an teen-twenties man would let that happen. If you age up Inma to make her a stronger character, you've then got the problem of weird romantic tension. A lot of the later art gives me Raya vibes and that film flopping probably killed any chances of it happening.

This doesn't sound that much different from Frozen being rewritten around let it go honestly, the only difference is Jennifer Lee got lucky because that movie was a hot mess. Some of those rewrites were late into production, it's why some scenes aged really bad visually.

Since this concept art thread also happens to be the lost media thread all of a sudden, here's concept art for a proposed pitch for a Blues Brothers animated series made from Universal's animated studio for UPN's kids block. Supposedly, future Billy & Mandy creator Max Atoms briefly worked on the show. The show was canned, not because UPN execs rejected it, but because of the dismal reception of Blues Brothers 2000 caused Universal to rethink about any of their plans for the iconic blues duo. Due to this, they cancelled any plans of their animated series right before the show was near completion.

They've been putting out really great animation for a while but it was getting overlooked because it was in Hotel Transylvania sequels and mediocre IPs. Sony have been hoovering up a lot of animation talent over the last decade.

Smurfs The Lost Village is a mediocre film but it's really beautiful to look at, the river chase is really creative.

A lot of studios give their contractors permission to put odd bits of their work in their portfolio after a time, a lot of time this stuff appears on artist's sites. Sometimes they don't get permission and think that they've made the art unidentifiable, only for sleuths who go through artists works and figure out where it was from (the cancelled Avengers Quinjet ride had some major leaks where this happened).

Sometimes a studio goes "this project is dead, you can use the work from it". Happened with Gigantic, loads of concept art around, the songs got re-used and now the film has apparently been revived at Skydance Animation with the original director.

Sony and Dreamworks have all been showing Disney that it's no longer good enough to throw money at the screen to make things look good, you need real talent working on it.
