Does time to don your armor come up in your games? managing torch light, food rations, wear on your equipment, your boots, the character's mental state? if not you're missing out on brilliant roleplaying opportunities.

No. We've tried that. Exactly one guy in my group liked that kind of thing, no one else. The guy who liked it now runs OSR style games for other people who also like that kind of thing, while still also occasionally playing other kinds of games with our old group, and everyone's happy. Managing light sources and encumbrance is even more important in a game about thieves robbing stuff. What if the thing you're trying to rob is too heavy? What if there's magic light sensors and now you must find a way to see in the dark? You could have used a better example like a game about political maneuvering wouldn't need encumbrance or light sources.

Yes, actually. I'm fortunate enough to have players who like describing little details of their character's equipment and clothes, in particular.

I use an online VTT, and giving the players the permissions to edit the descriptions of items in their inventory has led to something downwind from (or at least reminiscent) of bluebooking, where they've been able to put little personal touches on things. I think it has helped them feel more invested.

I consider it part of the daily preparations, and only give it any further consideration if it's relevant for the adventure or if any players want to something really specific. My experience shows people do not care about that, it's an off camera thing that happens at the same level of importance as pissing

I'd be inclined to only give you the benefit of a short rest when taking a long, and no benefit from a short.

Yes they get very pissy whenever I ambush them and they can't put their armor on in time. Apparently I'm only allowed to initiate combat when they're ready but they can ambush enemies no problemo

Yes, that's why you post a watch, it's what alarm spells are for, it's why we keep second sets of armor that can be slept in without penalty. That's why those rules exist.
