I just got the biggest brain idea
Instead of racial bonuses, what if the advantage was baked into rolling for stats?
An elf rolls 3d6 down the line but for dex they/them get 4d6 drop the lowest
A dwarf gets his 4d6 roll on con, an orc gets charisma to show that they are a proud people who are trying to become better men, a human gets to swap two stats ect.

That's how it changes the mean, but how does it change the distribution? That's something I'm curious about.

You're gonna end up with a lot of sub 8 Int heroes. Maybe even 3 Int. And wizards so weak that they deal zero damage with their staff.

Should probably let class affect the results as well, possibly by letting a player add a D6 to the stats appropriate to the class so an Elf Ranger might roll 5D6 Dex, pick 3 highest.

Did people ever roll 3D6 for stats? 10/11 is a commoner stat. Though commoners would probably be better represented by 1D6+7.

Rolling for stats is only worth doing in shitty low-effort dungeon crawls where you're making statblocks, not characters. Racial stats are also cringe for the same reason.

If you want an RPG, you have a default point buy system. If you want a shitty dungeon crawler with disposable characters, you roll for stats.

Not really. It works decently well when you can assign what rolled number goes to what stat. Also it's fun to buold characters around stats sometimes, rather than the other way around.

I'll do that if I'm playing a setting that I don't have character ideas for, like, say, Alien. But if we're in a fantasy kitchen sink then I've got plenty of characters I'd rather play.

This is already the case with point buy though (unless your point buy system straight up forbids going lower than a certain number), because point buy is economics, and economics is math, and math is immutable. An "optimal" distribution will always emerge, and that distribution will (almost) always result in a character who is so weak he can't lift a baby, so dumb he doesn't understand basic arithmetic, or so uncharismatic he can't order food at a restaurant without spilling his spaghetti.
