I feel like a single day in Hakone without staying would be very rushed. Trains/buses stop running kind of early and it's all quite inconvenient since it's spread out.

Fujinomiya is a pretty good nearby city for a good view of Mt Fuji. Has a nice shrine there. Shiraito Falls are also fairly close and can be nice to see.

Atami is another neat nearby city. Very 1980s in style. Lots of hot springs and a great art museum, MOA Museum of Art.

Can anyone recommend a nice (and spacious) hotel in Osaka? Can be on the more expensive side but nothing too crazy ($300+/n)

Should I make base in Osaka or Kyoto?
Im planning day trips to Nara, Himeji and Wakayama. Which one is more affordable and tranquil?

How would I go about meeting japanese when I go there this summer? I want to couchsurf there, but doubt I will find anyone willing to host me for the full two weeks.

I'm partial to Osaka, but I like a little concrete with grit and grime. Nishinari was mentioned it's a backpacker hub because it's so cheap. Kyoto will probably be more quiet and tranquil, but IDK about affordable. It comes with a slightly more uptight culture, and less laidback vibe I got in Osaka. YMMV.

Going to Japan with 6 others (yes yes I know) and we'll go to Tokyo, Kyoto, Osaka and a daytrip to Nikko, Kawaguchiko and maybe Nara. One of us has ordered all our tickets and shit, which I'm generally grateful for. He got filtered because of the confusing UIs on the official sites so he used Klook instead even though I didn't recommend it, but because of the small price difference I didn't make a big deal out of it.
Today he told me that he plans on doing the following for public transport, so excluding the limited express trains/shinkansen:

Meanwhile my idea:

Candeo: The Tower in Umeda. Rooms are 24m2 by default. Free access to their gym (single cable machine, dumbbells, no barbells), and their open air bath.

Your mate probably thinks he is getting a good deal by getting those crappy 2 or 3 day local passes and if he's done the research and he's the one who's "in charge", he's probably unlikely to change his mind.

If you're travelling in a group i'd say it's better to just go with the flow and do what everyone else does, even if it's not optimal. You don't want to be the odd one out or everyone else is gonna get shitty with you (even though you're right). It will be a pain when they want to take some local tourist bus that is covered under the regional metro pass but that doesn't take suica or whatever.

tokyo one doesn't cover a bunch of lines and they aren't much (or any) cheaper depending on your itinerary. you don't want to be constantly checking who runs which line or changing routes to get your money's worth when you can use google maps without thinking about it
over a sample size of weeks in those 3 cities doing tourist shit I spent ~4k a week taking public transit like a madman, tons of transfers, express train to the airport, wasting money a few times, vending machine purchases, etc. even if they applied to every trip I took I would have lost money on passes, and they didn't at all
