I would argue from the start. Sega never had all their marbles assembled. They always lost them from the start. They always entered the gaming industry ill prepared. Think about it, Sega started the gaming industry not with Sonic the Hedgehog but that monkey boy character who was exceedingly lame looking and because he was lame he failed as a mascot. He failed so much that Sega NEEDED Disney's Mickey Mouse to lead a game for them one year before Sonic the Hedgehog debuted in gaming. You read correctly Mickey Mouse Castle of illusion was released one year before the first Sonic game.

Sega was NEVER ready to be a game development company. They winged it and while they had luck on their side at times, it was never going to last. Luck never lasts. And naturally other issues destroyed them like how even now Sega gets into fights with Sega of America. Basically Sega even surviving until the modern day is a huge fluke.

The real question is when will Sega truly die?

The transition into 3D. There are interviews where they admit that no one at Sega, except for the producer of Virtua Fighter, really understood how to code 3D games. The Saturn was a frankenstein console because Sega realized late into development that they had to make it a dedicated 3D machine. In the early 2000s when they were merged with Sammy and became Sega Sammy Holdings. That's basically when classic soulful Sega died, all of the external studios like Smilebit and Amusement Vision were shut down and the entire game business just became a front for Pachinko. People attribute the decline to the Dreamcast dying, but they were still putting out some great stuff for other platforms consistently pre Sammy. The convenient timing and the old name still being used basically avoided all scrutiny, but in reality what happened to Sega was a tragedy worse than the Square/Enix merger.

Wish I could beat you all to death with a hammer. They were fantastic until about 2004 or so, which is when the arcade division fell off a cliff with the sammy merger. Similar sort of story with Namco merging with Bandai in 2005.
