Torchic becoming a proper shillmon with an alt evo would be quite funny. It's already a proto-shillmon.
I propose a Fire/Fairy version bases explicitly on the pheonix. Could give the same treatment to swampert and sceptile actually, might would be fun for a legends game. Or pick the fire/fighting trio and make one water and one grass but all three with a new split evo.

shift the hoenn starters' types along the triangle so they start out as the one originally weak against them and regain their original primary type upon fully evolving
grass torchic/fire mudkip/water treecko
fully evolved you'll have grass/fire blaziken, fire/water swampert, and water/grass sceptile
all of those are rare (at minimum) and pretty decent
