The Sega Genesis actually had some great marketing and performed pretty well. The other consoles suffered from being overpriced, having a poor selection of games outside of Sonic, and unintuitive tech designs. For example, the Dreamcast controller with a cord that points toward you. It's fucking retarded. On top of that, the ceaseless addons. Few people want to shill out hundreds of dollars for a CD addon or whatever the 32x was supposed to be. Parents aren't going to feel motivated to buy a console extension for their child. They threw a lot of money down the drain.

That's another factor. Sega of Japan and Sega of America had a lot of cultural and creative differences, often butting heads. The marketing campaign for the Sega Genesis in America is one of the greatest of all time. The Blast Processing ad from 1993 is a famous example in pop culture.

Aside from just marketing, SoJ and SoA had different game selections. You'd get two very different libraries between the two. A lot of the appraised Sega Genesis classics like Toe Jam and Earl or Ecco the Dolphin were done by SoA. When Sega shifted its focus to the Saturn, SoA lost a lot of creative control and were mainly put in charge of localizing Japanese titles rather than their own game development.

Sega of America was responsible for much of the success of Sega, and brushing them to the side (along with the poor handling of the Saturn launch) was a really poor decision and they shot themselves in the foot.

Sega was a company that always had strong roots in the arcade market and the philosophy of their console designs was always a strong reflection of that. Every Sega machine was basically a platform to sell their Arcade games on the home market while adding a few other games as well. They were basically the casual version of SNK and the Neo Geo

I believe the failure of the Saturn in America and Europe is what did them in, actually. To go from holding nearly half the market share with the Sega Genesis in America to a measly 3% with the Saturn is a huge loss and they should have made more of an effort to appeal to the American market if they wanted that console to succeed.

Or do you really think that releasing a console four months early is a good idea? Surprising all of your customers and retailers? Was that a smart decision by SoJ?

Selling Saturn outside of Japan was fool's errand. It was a shameful 2D system, which was fine for Japanese VN market, but not for US or Europe.
Besides Sega probably demanded media to be manufactured in Japan, like it was customary for the cartridge systems, which would be off-putting for the western publishers.

The only thing they succeeded in was the Genesis, which weirdly enough due to import restrictions were still a top seller in a large part of south america until like 2006.

Not really. Take a look at North American sales:

1989: 0.5mil Genesis
1990: 1.0mil Genesis
1991: 1.6mil Genesis, 2.0mil SNES
1992: 4.5mil Genesis, 4.9mil SNES
1993: 5.9mil Genesis, 4.4mil SNES, 1.3mil SegaCD, but we'll ignore those from here on out, just noting that it's eating numbers from base Genesis starting here
1994: 4.0mil Genesis, 3.7mil SNES
1995: 2.1mil Genesis, 2.6mil SNES
1996: 1.3mil Genesis, 1.1mil SNES
1997: 0.5mil Genesis, 0.6mil SNES
At this point the 16 bit consoles are basically dead in the water and don't increase much for the next few years until they are dropped. Final sales for NA are:
25,9mil Genesis, 20.0 mil SNES

Stuffing the SegaCD in there adds an extra 1.5million to Sega's total

There's this dumb mentality: "companies are all created equal, Sega and Nintendo both had equal merit and starting conditions". This is dead wrong.
Nintendo ruled with NES, they almost had a monopoly. Sega was like the Mega Blocks of that gen, SMS was barely relevant in Japan, Sega supported it mostly on its own. Sometimes they made ok games, sometimes they didn't.
Then come Kalinske, and he clearly had a clue. Gave Nintendo a run for its money in the West, got way better dev support there, had success with sports games, and their ad campaign and image were great too. Still lagged behind in Japan though, because no FF/DQ and Ninty was still fresh off Famicom success.
But then came Saturn, SOA vs SOJ, the hardware fiasco. Outpriced by PS with better hardware and way better dev support. Everything it did, PS did better, or they just copied it and got more successful with it (see: Namco lineup).
Moreover, retards at Sega chased the Japanese market. They let every popular IP die because of that, they were five starting from scratch with VF. They kind of got popular there, but…
Then come Bernie. And he basically undid all of that, again. Fuck Saturn, let's go for the Western gamers again. Had a right idea, but he came way too late. They needed a machine like DC in 1995, with 3D Sonic on launch, dude bro sports out the ass and good cheap hardware. They lost a crucial gen vs Playstation, at this point there was no stopping them. All dev support was with Sony and Sega was a third wheel. Once GTA3 and Halo were out, it was over for Sega.
Tl;Dr: Bernie didn't like obscure jarpigs, if only wachenroder was brought to the West, Sega would have 200% of the market

It's not really an accurate way to look at the situation. This is just doing a percentage of final sales long after the respective generations were over. So N64 slowly got up to that percentage over the course of about 6 years, while Saturn got to that in about half the time. Had Sega not rushed the Dreamcast out due to the Saturn's poor performance outside of Japan, it probably would have continued to sell more consoles and software in Japan widening the gap between the two consoles.

The other big thing to look at is software sales. While N64 may have had more first party games breaking the 1 million mark, after about the top 20 or so games the sales start to nosedive off a cliff. Saturn's sales on the other hand stay more consistent, especially across third party titles. For example, the Saturn port of Resident Evil 1 sold over 150k copies in Japan by the end of 1997, while the N64 port of RE2 barely broke 10k copies sold in Japan by the end of 2000. So as a result when you add it all up Saturn sold significantly more software overall.
