I'd ditch the Saturn and make the 32x/Neptune be SEGA's PS1 and N64 competitor, it'd have a better chance than the Saturn by being cheaper, and backwards compatible with the Genesis' library and accessories, making it the best budget option of the whole generation, add a decent 3D Sonic there and you'd see SEGA consoles hanging around even today too.

Μake it portable and give it more games. It's already actually pretty good with Knuckles Chaotix, Star Wars Arcade, Kolibri, and Virtua Fighter. Just annoying you need a Mega Drive/Genesis.

No way of redemption but gotta say it had the best version of Virtua Fighter for the longest time, same goes for Virtua Racing, it could have even better games but why in the fuck developers would support it when the PS and the Saturn where around the corner (in Japan it released after the Saturn and the same day as the PS), why they even made the fucking thing is one of vidya biggest mysteries.

As I understand it, basically there was a very brief period where the Genesis was already stagnating and slowing down even in the markets where it was strongest, the Saturn was not yet ready, and systems like the Jaguar were around the corner and making the Genesis look positively outdated. Sega pretty much panicked and decided they needed something on the market and they needed it NOW.

They wouldn't have had the means to make a portable 32X at the time, especially since the hardware itself works in addition to the SEGA Genesis / Mega Drive, so a handheld would have to incorporate all of that.

The closest thing is the SEGA Nomad, and that thing was really bulky, used an external battery pack, and didn't have a great display.

Not to mention unwieldy, and very difficult to develop games that make proper use of all that hardware. The only game that actually manages to make full use of both the Sega CD and the 32X is the recent homebrew version of Doom 32X.

Make it a simpler graphics chip and have it be part of the Sega CD's internals. The only reason the Sega CD didn't have a ton of JRPGs is because the color output sucked. The Genesis only needed to be brought up to SNES level, it didn't need 32-bit or 3D graphics.

Not really.
People overthink way too much about what went wrong with the SEGA Saturn.
The issue was not complicated; the console was more expensive and yet worse than the Playstation. You didn't need a master plan to win the generation, you just needed a more competitive hardware.

The SVP route would have been much less offensive to customers than trying to sell yet another Genesis add-on for $160 when everyone already knew the Saturn was coming. SEGA did what SEGA does best and made the worst possible decision.

Make it even more expensive by grafting on an entire genesis and sega cd. The Saturn was already complicated enough. Grafting on two whole additional consoles would be utterly absurd. Backwards compatibility only makes sense it it can reasonably be achieved.
