I was 3 episodes into Gaiden and it already felt like a drag.

Old manga, not really. It was never finished and, despite being a more straightforward adaptation, has some weird differences (like Rubinksy being a bald chick). Also, the whole thing comes across as super duper extra gay. It was done by a BL artist and was moved to a BL publisher partway through.

No idea about the reasoning, other than the artist probably wanted to do it. It's pretty obvious she's a fan, and she was the one responsible for Golden Wings, which was originally a stand-alone manga that later got a short-story and animated adaptation. She also did the art for the 10th anniversary novels and other side projects.
That manga was first serialized in Monthly Shounen Captain but about halfway through publication switched to Chara Comics. Both are under Tokuma's umbrella, but one was for boys and the other was for girls with a focus on BL. I assume they did a demo-switch based on the content.
The current manga is under a seinen label and still ongoing, though it's nearing the end.

The best audiobook is for the "Julian's Iserlohn Diary" gaiden novel, because it's fully voiced with the OVA cast reprising their roles. Everything else, other than the Dagon short story, has your normal narration.

It's not very compelling characters, and it is very far from their depictions in the OVA.

It's not as good as the OVA but still very good. You really can't go wrong as long as you stick to the novels, which they've done fairly well (even moreso than the OVA) with only minor deviations here and there. If you want an excuse to re-experience the story, it's a good watch. If you're a modern anime fan who just can't stomach the old OVA even though it's kino, it's worth checking out regardless. I hope they finish it.
