The quality of your story doesn't hinge on the twist. If you're depending on the twist being a surprise to ensure the quality of your project then it's probably not that good to begin with.

IMO it doesnt matter. The processes we follow are just tools at the end of the day, what matters most is the quality of the end result. To me it's only bad if it messes up the story or intended theme/messaging.

You have all the clues with the first 4 episodes to find the culprit. However, his friend's death might have gave him a new perspective now that he understood loss of a dear one. It gave a more profound whydunit.

As long as you only use the alternate for deception purposes before you release it and stick to your original idea as the 'true' ending, it isn't cowardly. Many famous film twists also had the alternate filmed, even if just so they could use them as decoy scenes in the trailer without spoiling the true film.

Better to execute a reveal your audience predicted well than trying to surprise them at all cost. Game of Thrones shows the dangers of reaching for the twist.
