The Mongols were not a numerous people. Their pastoral lifestyle did not allow for the demographic growth seen in agrarian societies. This is not just common sense. It is well sourced too. Some websites give 150k as the highest. The Secret History says 105, Rashid al-Din says it grew to 129. And that's nominal strengh.

There were 105k Mongol soldiers available at the time of Genghis, and that was nominal strength. If Batu took 50, what does it look like for Chagatai, Hulagu, or Kublai? There is just no way.

It was very much a top down revolution though. The king forced his nobles to build in stone. Crossbows helped too.
