I'm really surprised at how slowly the steam engine manufacturers were to see the advantages diesels held, and when they did I'm surprised at how poorly their products were designed compared to upstarts like EMD. One of the steam engine makers had GE on board with them, but they pissed away their chance to lock them in and GE went their own way, look at them now (although even they had their missteps).
