I am a lizard fanboy and I agree: the aztec theme only makes sense in a setting with its own south america.

During the end times I remember a rumor saying that lizardmen would be one of the factions to be removed and replaced by a race of dragonborn, in hindsight it was probably coming from a cursory view of their first battletome's fluff and its focus on dracothion, and arguably it would have fit the setting way way better if all old lizardmen models were removed and the whole faction was replaced by dragonmen under dracothion, without dinosaurs and aztec gubbins, but they wouldn't have been lizardmen, and I wouldn't have liked them, as many others, so it's fortunate they persevered out of popular demand in spite of the setting's demands.

its a very beginner un-friendly box. it has no big wow factor units, its full of a bunch of weird techy pieces, and a few of its units dont do much on the table. saurus and hunters are both good, but you would be better served tracking down the older spearhead with the carno and just getting a box of hunters separately i think. idk about your region but i just checked google shopping and there are still several listings for the old one near me at the usual price with free shipping, so thats what i'd look for as a starting point.

also if trolltrader ships to your region, they have slann, kroxigors, and saurus sprues at a good price if you dont mind waiting a few weeks for shipping.

there's nothing saying the setting cant/doesnt have a mesoamerican area somewhere, its got steampunk floating cities, mesopotamian ziggurats, european castle and moats, floating asian zen gardens, hookah and rug filled persian lounges, nordic lodges, egyptian pyramids of the dead, etc etc etc

the setting has everything, there's definitely room for the seraphon to carve out a region of aztec themed civilization for themselves, perhaps even having other local races adopt their customs and cultures since the seraphon have now been there for centuries, possibly even millenia. people often forget the world of aos isnt new to the people in it, its been thousands of years since the age of myth when it was created, granted in their defense sometimes it feels like the studio writers (except soulbound) forget this too.

You don't get the issue, the problem is not that there CAN'T be a mesoamerica, but that there ISN'T a mesoamerica, and it's inarguable that nothing says that there is a mesoamerica as of now. the lizards bring their own ecosystem, but that only makes them environmental tumors in a setting rather than something that fits within its natural worldbuilding seamlessly.
Them being potentially anywhere is the same as nowhere being their actual place.

The problem is that the Seraphon dinosaurs are literally just that...dinosaurs. There's nothing vaguely fantasy about them, they're just straight copy-pasted from IRL dinosaurs. So it's jarring to see them. GW just can't design interesting original lizards for their life - just look at the new Exodites sculpts. Incredibly safe for what should be "dinos in space".

No, in fantasy the mesoamerican theme or the dinosaur element are not alien features, they are logical extensions of the idea of having a faction to contrast the not!europeans exploring the new world jungles.
The alien element of fantasy lizardmen itself is not an out of place thing either because it all stems from the zeitgeist of the ancient aliens conspiracy stuff which have quite a few links to mesoamericans.

It's all written and following in a very organic fashion which is why it ends up feeling so fitting.

The Lizardmen were design by the Old Ones to be this way because of where their home base was located in the previous world. a lot of little stuff that adds up

- regiments as a system force you to build small organizations of guys, often with restrictions on who goes in them, but offers no benefits for doing so. the game rarely ever positively benefits regiment structures, its just a further restriction that didnt used to be in the game

-subfactions reduced from a whole page with traits, artifacts and rules each down to a single sentence, often copy and pasted between armies.

-once per (army) rule makes it so putting more than one unit of anything in your list is often a bad choice

-fewer artifacts, traits, smaller spell lores, just overall less options

-allies, coalitions, and grand alliance armies removed, invalidating a lot of peoples collections and replaced them with regiments of renown, small prebuilt unit selections. essentially no list building choice

-points went up again 2 editions in a row, making armies overall very small, they feel more like large skimish forces now rather than proper armies they've shrunk so much.

-max unit sizes shrunk and no more max unit discounts.

4th plays okay on the table, but a lot of the player choice and agency has been removed from the game or heavily disincentivized, and everything has been shuffled into neat little walled gardens for ease of balance and marketing

working on a homebrew of gargants, I dont have the finer details cut out for them just yet but I think I have the general just of them down.
They're giants who, in hopes of wanting to expedite their general growth, ventured to ghyrahn, ate a portion of the nevergreen mountains, where in the process got them to grow, but with the caveat that they also have cumbersome floral like mutations.
Things I plan to add are

i dont think armies need to be 40k big, where gods are 300pts and you can troops with 15 special weapons for 6 or 7 pts a model, but the 3rd edition crunch was enough, they didnt need to crunch it again in 4th.

the problem is, on top of just from an aesthetics and collector point of the army not looking like a full army anymore, the fewer units there are in a given army, the more impactful each unit becomes, and thus also compounding the more impactful stacking buffs and fight again on that unit becomes as well.

when your biggest unit is 300pts, you can stack buffs on 15% of your army at once, fight with 15% of your army at once, you lose 15% of your army when it dies. but now with these big hammer units in a lot of armies pushing upwards of 500, 600pts you're talking 25%-30% of your entire army. a single unit spell can buff 30% of your army at once now, when you lose it you just lost a full third of your army, there are so many downstream consequences of downsizing the game. it makes it much much more swingy all or nothing, whereas a more spread out army is more tit for tat prolonged fights.

thats also why games have gotten a lot shorter and end earlier rounds than they used to, because of this unbalancing putting the weight on these high point all or nothing plays. its like the old morathi or nagash gambit from earlier editions but everyone is doing all the time with every unit. everything is an all in 500pt bananza unit now.

Do you know their lore/history at all? They are one of the more fleshed out Fantasy factions with one of the bigger impacts on the setting as a whole, with the longest history outside the Lizardmen in the setting. Lasted about two months with the new rules and some of the guys stopped showing up outright. The rest trickled down after repeated frustration with the rules. I would go for a soulslike, but not starring a stormcast, they're too OP from the start. I'd instead have it focus on warcry-like warband levels. You'd be a chaos guy who the gods have given power because they want you to challenge Archaon - the power is to respawn, and absorb the souls of slain victims (like they normally do, taking the souls of their sacrifices)
You would fight darkoath guys, cities guys, death guys, etc. The structure would probably benefit from a demon's souls esque structure with 7 of the realms visited in any order, and then the 8th would be the Eightpoints. I would have a DS2-esque level where you enter an area that is a chaos war camp being invaded by stormcast, where both sides are hostile to you obviously. Archaon is the final boss, where he fights you on foot. If you win, he's like "cool strength, how about you join the varanguard?" and if you accept that's your ending, ng+ gives you varanguard armour. Refuse and he fights you while riding Dorghar, insanely tough, and the chaos gods get bored of you if you die and you get a cutscene showing your soul being torn apart and it mentions that this is the 'canon' ending, but you're allowed to try and defeat him anyway and if you do you become the new everchosen, and get archaon armour for ng+
