I started watching Leno at 13. He was great. He had a charisma and confidence about his humor and could easily dissolve any cringe or embarrassing situation. Conan has this self deprecating style and lacked confidence in his jokes. I remember being annoyed how he'd say something funny and go "uhhhhhh" after it constantly. He was too afraid to let a joke sit in the air and fail and shrug it off like Leno. He got better I think, but I just prefer Lenos personality

Late Night was Gen X and above. The audiences basically never reached. Conan was on later so he could do more shit and a lot of it was for "teens or college kids who are staying up late". Most of the boomers that watched Leno, fell asleep by the time his first interview was over.

Conan's biggest mistake was taking it only because he lost the writers from New York as well and had to play a sanitized version (he can do this, as he already did the Emmy's then), but it's just not the same. His writers in LA and later when he went to TBS were just never on that level. It's no wonder he managed to regain his fame once he stopped doing the show and just had a pod with limited people/writers.
