My problem is that it has too much oversize decorations which make it look more ridiculous than anything else. Tone it down and it might be decent design. It has to be one of the few instances when I think the base unupgraded version looks better.

Overall I find Plaguelords unit roster somewhat lacking in comparison to other faction in WB3. I mean hydras are cool but did we need three different versions of them? And three different versions of beholder with only three other units to close the roster?
For the worst looking WB unit however I gravitate more toward Husk, a skeleton with mantis' head and arms. Although I'm not sure if it's not a case of design so stupid, that it actually turn around into being good.

Might as well.
Not really necessary to be super concise and only have 1 type of hydra.
I would've chosen just one hydra and 2 other units if I had to pick either or though.

I would've liked if plaguelords had more humanoids alongside the slimes, beholders and hydras though.
Just the zombie worker, ghouls and plaguepriests feel a bit stiff.
There's a lot you could do with primitive plague ridden humans, ghouls and mutants, like a whole ghoul line up.
It's weird in Warlords 3 Darklords Rising, Antharg(called Anthrax there) is only present for on one map, and he doesn't have ghouls in his army, despite being the reason for their existence. Another faction on the map, which is like his subordinate does have the Ghoul unit though.
And on the first dwarf campaign mission, you start close to the jungles and there's a ghoul faction there, but they have a shrine for Bane lol.

He also starts with a lot of plague carriers, and usually you just start with 1 unit.

A bunch of units are technically tagged as "Human" in warlords 3, maybe only in the patch, so I think they were meant as more generic units you could slot into many armies.
Like Scouts, Light Infantry, Heavy Infantry, Light Cavalry, Heavy Cavalry, Archers.

Scouts show up in a lot of different armies, orc armies, elf armies, dwarf armies.
Elves sometimes have Light Infantry in addition to their specific Elven Infantry.

Of the units in his army setup, I'd say Plague Carriers & Dwarf Mutants are the ones that are perfectly slotted in there.
Giant Bats are kinda generic for evil armies.
Giant Spiders could be an intended mutant or just something that was a good enough to represent the concept, presumably the same with Minotaur.

Plaguelords' unit lineup overall seems to rather poorly use the Pestilence aspect. Undead with Death are no-brainer, beastly and barbaric Minotaurs perfect fit War, insects work well as harbingers of Famine, but Plaguelords have mostly hydras and beholders, which don't have such straight connection to Pestilence. And I wouldn't mind having hydras and beholders in a plague-focused faction, but when they're making 2/3 of the roster then it just doesn't feel right. I'd love if the devs leaned more on the aspects of decomposition, mutation and jungle.

Beyond just war I like Sartek's theme of halfbreeds.
Like even Griffins in lore are a Sartek creation, that may have been established later than w3 though.
On the 2nd map of the main campaign in warlords 3, he has Gnolls, Centaurs, Minotaurs and Griffins to represent that.

If he wasn't killed in lore then I could've seen a Chaos/Sartek/War faction in wbc3 with a mix of those more alongside humanoid martial units, instead of a minotaur faction.

It's ugly, no doubt about that, but in a way I like it more because of it. It's just fittingly for bloodthirsty monster to look monstrous. I think I might even like it more than Homm3 manticore, which in comparison look just like lion with few extra parts. I find this swordman design just off without a shield. I mean I do like the soldier in Warcraft 2 and they didn't carried a shield until 3 but they are at least more cooler looking. I think they wanted to go with a renaissance kinda look with that guy (Warhammer Empire style), but he just looks silly, at least give him a shield.

It's the reason why I always went with griffins instead even tho their building had more expensive requirements. Overall I'd say most Homm4 models are kinda ugly. To that their animations are also pretty choppy. I think the worst offender in this regard are satyrs. The way they're swinging around it's almost like stop motion animation.

Unit design were more simple back then, but I feel like a modern version of franks with an axe throwing unit(proper francisca) would've been like a charge attack melee unit, with the charge being ranged, but then moving over to melee.

One thing I can't forgive Homm5 is how it turned Dungeon from a faction of power-seeking warlocks with ranks filled with various monsters, some man-made, into a rather generic dark elves castle. Like four out of seven units are dark elves, that's over half of the roster. Later games dropped it down to two elf units, but still Dungeon was presented mainly as dark elves faction.
Also I don't like how tier 2 and 6 look so similar. Not completely but if someone would tell me the right is the upgrade version of the left, I'd believe it and I actually a couple times mixed up the two.

That's a very good example. homm5 Dungeon was a shameless Warhammer rip-off, even having some ridiculous cold one knights that seemed to be about to slip off their saddles
it had some good gameplay ideas (alternative unit upgrades, secondary skills for the main skill roster, faction mechanics like creature artifacts in Academy, rune magic for Dorfs and warcries for Orcs), but it could have had better art. Unisoft didn't gave much of a fuck about the series beyond exploiting the good reputation of homm3 and it really shows

For me Dungeon looks great. I love the audiovisual design and art style of Heroes 5. The icons, UI, portraits, the appearance of units, cities, maps. It all feels so full of soul. Nowadays, they don't make games like that anymore; everything is clear and nothing blends into a single mess like in the Olden Era. Heroes 5 is a very underrated game.

I feel like I can almost get the logic of it
extra damage against big creatures, it's like a barbarian type "monster hunter", so it has a weapon that looks like it can deal various types of damage, piercing spear point, slashing axe blades, and then a blunt mace.

but it's design by a 6 year old with crayons and just so cartoony, like how are you gonna use the blunt end of that weapon

meanwhile there are halberds with a blunt backside, which would cover all those bases, but aesthetically it doesn't fit barbarians.

in warlords 3 it may be even dumber there's just a mace point on both ends, at least for the overworld sprite. Portrait may have been a sword, but portraits and sprites often lacked overlap in w3.
