The key is to read in Japanese. If you search for something like 一日中ラノベ何冊読める, you'll find that there are plenty of people who can finish a volume in less than two hours and even read multiple volumes in a day.
Of course, that doesn't work if you don't have time to read to begin with.

A volume used to take me around 5-6 hours in EN, but in JP I can finish a book in less than 3 hours.

That is frankly not surprising, once shit "clicks" in your head when it comes to japanese you can pretty much run through text at your westoid speedreading speed while actually understanding everything from how well it flows in JP.
At that point your only limiting factor is the kanji you have to look up in a dictionary, if any.

People tend to subvocalise in their native language. When they learn a new language but not subvocalise it, they naturally learn to speed read it.

I really don't think you can speedread in your second language meaningfully faster than your native language, it's more like Japanese can compress more information in fewer characters.　I will say that Japanese is a lot easier to skim-read (which I see as distinct from speedreading, which is reading as fast as you can without dropping any of the info/content) because you can scan a page for key vocab easier due to kanji, but I would never do that in a novel. And I'm on team not speedreading dialogue, I read at speaking speed to imagine all the characters' voices and everything. You can.
I can read stuff in english and even current ebonicglish faster than I can in spic.
It's a matter of sheer usage, and assuming you quit most westoid social media sites (including 4chan outside of /jp/) or heavily limit their use and focus on only JP content, the point in which you read JP faster than anything else is not that out of reach.
This is also an overton window more than it is a set stat sheet, being able to speedread fast also means your normal reading full-comprehension speed increases, pair it with japanese simply being a more efficient and better structured language and reading a full novel volume in "basically playing out the anime in my head" speeds that would take you 2-3 days in english, or even a full week, isn't rare.

Hmm maybe, I guess I've already read too many English (my native language) fantasy, scifi, spy thriller etc. novels in my formative years by now for that to ever happen to me though. I've tested my JP reading speed and it's slower than the average native after over 2 years of JP but not by a huge margin. At thsi rate I might exceed the native average soonish but I'm pretty sure my English speed is like in the top 1% of natives and will never be matched by my Japanese even if i put 50k hours in, not that I'm unsatisfied with my speed as it is.

like a lot of things, it's a thing you can train to improve on like a muscle, and this is simultaneously pretty easy but also not that simple
start off simple, look up "4k detailed anime wallpaper" images (or watch a makoto shinkai movie) and start trying to visualize those scenes move and certain background NPCs doing certain actions like stopping to check their phones or picking up a cat
then start slowly escalating, have random NPCs talk about their day in those environments (which is also good jp practice, if you still aren't perfectly fluent) and walking back home, focus as much as possible on body language and small movements, that small detail DOES matter and while early on is hard to keep visualized, it gets easier as time passes and you practice more

the hard part is actually fight scenes as you probably guessed, for this you basically need to look up LE SAKUGA compilations on yt (easy to find) and somewhat absorb the movements and how shit looks (harder than it sounds)
with fight scenes i found it's better to NOT slowly escalate by going from poorly directed ones all the way up slowly, it's better off to go straight into full blown movie quality right off the bat, but you need to have done the previous step of visualizing detailed environments somewhat consistently for this to not be functionally impossible (small pro tip, avoid anything from studio trigger, it's too stylized and cartoony to be a reliable source of visualization, what you want is the weight and agility of movement to make fight scenes more easily visualizable)
paradoxically enough, despite all the shit i just said, if you read a lot of high-power LNs like isekai tends to be, you may want to focus on anime fighting game combos instead https://www.youtube.com/watch?v=JjMS2i5OBFc or even DBZ movies and imagine various characters you know doing similar attacks
but yeah if what you read is more "grounded" (for a lack of a better word) then focus on stuff like chainsawman or at most, kimetsu or OG evangelion

btw this is really fucking mentally tiring when you start out, so don't do it for more than a hour a day your first week, later on you can have movie quality fight scenes going in your head 24/7 without breaking a sweat while driving or doing other shit, but it takes some time

again, on normal environment and talking scenes this is not that hard, the hardest part is probably going to have to memorize how does an appealing female smell without killing your social life, but you can somewhat get away with it in public transport if you really focus and don't look directly at anyone
jokes aside, wet a plant (or go out after rain) and smell the grass, touch the grass (literally), touch the rocks, smell the rocks (no, seriously), memorize, like REALLY memorize the feel of morning sun on your skin, touch a cat, smell a (clean) cat and dog, and so on, start slowly adding those details to your "movie", because despite how it may sound, this actually makes it EASIER to visualize complex stuff

the hard part is again, fight scenes, because you are going to have to find a way to memorize how does something burning (without smelling delicious) smells, the smell of gunpowder, the feel of being in a hot wasteland, or a humid hell, stuff like that
smell and touch are the hard parts, you can rely on youtube and anime movies for sound, which is easy
yes you can make shit up and fill in the blanks with smell and touch you already know for something else even if it's not accurate like how artists make shit up about anatomy when it comes to fantastical creatures, but it will come down to your own judgement

another thing i almost forgot is voices and music, which is honestly likely the best part, but also the hardest, to the point i only focus on specific VAs and have my own music playing physically while reading to take that load off my brain

first try to imagine extra panels that weren't there, eventually building into only using the manga as a storyboard, then not needing manga at all
for me color was actually the hard part, i had zero issues imagining a full movie quality story using examples from random manga and the LN illustrations, but they were all on that black and white "unfilled" style, which is why i had to use wallpapers to fix that problem
in your case you can probably extrapolate talking scenes off illustrations and build from there

暗殺者の卵に転生した - Great characterbuilding, has a lot of warped people from being in an assassin cult. Has a cool power system where you can add attributes to objects and yourself. The protag is an asshole who doesn't hesitate to use any means necessary, which I like. Much more palatable to most people than the above.

The setting was fun and I don't mind the protagonist being a sociopath.
There was far too much setup for what was often lukewarm results though, and it just wasn't satisfying to read.
It was good at hinting at shit to string the reader along, which often just ended up like above.
The protag's goal was also too abstract and it was hard to connect his actions to it.

Eh, I don't really regret my purchase. It definitely increased the amount of my reading (250 books in my first year with ereader compared to 100 books the year before).
