I've been adding a test scene which quickly calculates the distance needed to make each hit. I load each move and it the scene will produce the numbers needed.

I can then use the number for the cpu fighters so they know how close to be when striking.
Plus if I tweak any animations/hitboxes I can re-run the scene and get the new figure.

it's amazing, really. PAT is a game that when i first saw progress, 2 or so years ago, i quickly concluded that it would be another silly quick prototype that would never be finished or played by more than aggies and a couple of randoms.
over time the dev improved the art, and made the characters appealing. when i played it i was pleasantly surprised by the types of fairies and how you can use them and the overall soul and goofyness of the game. very inspiring desue

UPT was supposed to save the company, but it has no real staying power in residuals because it's a shitty streamerbait game. Maybe they made "ok" money with it on release, but to make a living on games like UPT they'd have to be maintaining that hardcore burnout level of production ALL the time and EVERY one of their one month slop games would have to do well enough to keep them afloat for the next month. And I mean let's be realistic, UPT isn't even paying their bills for the month it took them to make it, it's basically just proving to themselves that they can make something off game dev.

"Just make lots of small shitty games" isn't a viable business strategy.

I hope they make it, but if this is their business model moving forwards it's not gonna work out.

Well, on the technical side of things, you're going to need more than that. Any strategy game is going to be running a thousand different variables, a lot of which interact with each other through different systems, and these systems are subsystems in larger systems that are essentially games within your game themselves. Because a 4X match basically has a player playing several different games at once for the duration of the match.
It's going to be a really complicated and large project. But nothing is impossible when you break it into small parts and plan well.
On the game design side, you can clearly define your starting goals for the basic 4X game to construct a basis unto which you'll start building your own ideas. If you can define these goals and break them down into steps, you can actually start writing code and jutting down variables. Optimization is very important as you will rape the player's CPU if you don't know what you're doing.
But if this is your first major game dev project, I'm not gonna tell you to give up or anything, just know that it's a pretty gargantuan task. The Internet has a lot of good resources to help you along.

1. Game engines have been available and free for at least 15 years, if not more.
2. Free assets are just a pile of junk made by school kids and students, used in thousands of other trashy games. They’re good enough for prototyping, but in the growing competitive market—which you yourself mentioned at the start—using pre-made assets is the equivalent of shooting yourself in the foot.
3. Only a clueless newbie would take AI as a real development tool. Considering that AI’s context window usually doesn’t exceed the size of a few classes, it’s useless for any project with a complexity level even slightly above a school kid’s Snake game knockoff.
4. The fact that there will be more trash, making it harder to promote your game so that anyone even sees it, somehow leads you to the opposite conclusion that this is a good thing. That’s just a facepalm moment.
5. Dude, what planet are you even living on? Are you sure you’re a game developer? These days, many studios with million-dollar budgets are taking the indie niche because they have professional teams and money, and they can achieve in a year what would take you 10 years. That’s what’s being called “indie” nowadays. Take Dave the Diver, for example. I'm not much of a PvP guy, and recent years have also shown that people want PvE games way more than PvP games. It could be a sad side effect of matchmaking killing PvP and you could actually make a fun PvP game if you just made it old school and server based, but who knows.

I hate the time investment modern games tend to require. You join and you play a full 40 or 50 minute game or you get nothing. You could also fail at the last second and just waste an hour of your time.

In case the game is dead or you're a loner.

So the basic idea is this:
You pick a map (or maps) and queue. You are dropped into an active server that is running that map. There may be other people in there already, up to 64 players, or something like that. You pick a class and go. Class can be changed any time you die.
The map is a dungeon that can be played from start to finish. You spawn either at the point with the most players or at the latest unlocked checkpoint, not sure. There is however a time limit to completing the dungeon, completing challenges and checkpoints gives more time.
The dungeon is full of respawning enemies and challenges with a final boss at the end. Nothing is forcing your hand to do anything in particular, you're free to do whatever you want and gain xp from just killing enemies, but the best rewards are gained from completing the dungeon and killing the boss, hopefully encouraging people to work together and beat the dungeon.
Once the dungeon is completed, a vote is called to either restart the current dungeon at a higher difficulty level, or switch to another dungeon.

It's actually a big part of what I'm going for. I enjoyed dungeons in WoW and FFXIV but I never liked how much of a serious time and effort investment they were, and being stuck in an MMO, it means that if you played the dungeon you had to be at your A-game because people were there to do the most optimal thing in order to grind a very specific thing. It was too serious to be fun for me.
I'm hoping to remedy the overt seriousness by making it chaotic by upping the playercount and making people not hard-dependent on each other but still being able to help each other. I'm taking a page out of Helldivers' book on this one because ideally the gameplay would be chaotic and fun but a skilled player could take control of the situation.

Really though, you're right, the actual moment-to-moment gameplay has to be top-notch in order for the game to even stand a chance. I think open playtesting with a lot of communication would be my best bet, but this project seems like it definitely needs a pre-existing community or fanbase that would be willing to try it in the numbers required for the game to work.
I think I might have something that could actually work here, but it just needs too many players and no first indie project with 0 establishment in the industry will ever get that kind of engagement. I might throw this on the slow burner and occasionally throw in some ideas onto the drawing board and make some small assets when I feel like it, and work on some of my single player games to get things properly started.

Even though it’s an obvious design, an "RTS with complex eco" has never really been done – perhaps because getting your very brittle production lines interrupted by attacks is not very fun. I mean, Anno is truly an RTS, you can always play that. Maybe the reason it works in Anno is precisely the islands design which means that you will mostly get interrupted at sea, but seldom invaded on your islands, so threat model is more refined. In the same vein, Settlers had a mechanic to discourage run-by, making it so combat mostly happens at the borders. Northgard is a game with relatively complex eco (at least a bit more complex than AoE, let’s say), but no real mechanics to protect your eco, which makes for multiplayer matches where eco management plays a very small role, as everyone spends most of the time on only 5-10 workers, having to keep army maxed out all the time. I think the D.O.R.F. guys have plans to make eco more complex, we will see where that ends.

Nah, not really. Look up the guy on twitter, his is actual autistic pixel art placed manually that takes months to make while yours looks like a resized drawing with a dithering layer placed on top. It's nowhere near the same, and that "elbow grease" to get it to look like his stuff would take you nearly the same amount of time to fix.
Of course to make a game you don't need this level of art, I'm just saying you'd need to train an entire models on hundreds of his works and get someone on his level to touch it up to do that kind of shit, a generic pixel art model will never get you that.

I see your point. Dropping shouldn't be done if it's your skill that was preventing it from being good. It's still important to work on something you can finish. The idea of "just finish it" is good but many go for stupid unrealistic ideas when they're starting out.

To use one of ours as an example I wanna say trainwiz should've dropped Underspace like a year into it and made some smaller games to get better before trying to make it again. His sticking with a game he couldn't handle ended up not going so well.

I accounted for that at its conception. Some products you buy might come with disclaimer that they might have some scratches or imperfections. Flour sold in stores is allowed to have 0.35% of ash and rat shit in its composition. My game also has a 1% crash rate which has been accounted for. Imperfection is what make us human.
