My group (level 5, including a druid and ranger) just found a magic staff. It has a "twin" complementary staff as well. The one they found was made by a druid who became a wizard, the other one is made by a wizard who became a druid. They taught each other and made the staffs and paired them.

They are supposed to give the staff to a mage patron, but they might not do that now.

My current rules for the staff are:
Staff, weapon, very rare (requires attunement by a druid, sorcerer, warlock, or wizard)
Spells. The staff has 10 charges. It regains 1d6+4 charges daily at dawn. If you expend the last charge, roll 1d20. On a 1, the staff crumbles into cinders and is destroyed.
A druid (primal spellcaster?) can use the staff to cast a wizard spell from the list below by (1) expending an druid spell slot of the same level as the spell to be cast, and (2) expending a number of charges equal to the level of the spell to be cast. It uses the druid's spell save DC.

You should delve deeper into the people (druid and wizard) who made the staves. Obviously they had to have had their own specialties, why aren't these aspects reflected by the staves? What exactly brought these two people to collaborate?

What if the druid and evoker were pyromaniacs? The druid showed the wizard how to summon a flaming familiar who could attack, and the wizard showed the druid to to avoid harming his allies with how own spells.
What about letting the player get access to a specific subclass feature they normally wouldn't be able to without multiclassing? Not permanently, but they could expend a spell slot (as a free action) to gain access to the feature for an hour.

Frankly, they're a snoozefest, and it's entirely because they try to do something that has already existed once before. Exigents are probably the most conceptually interesting but will never be done right because it would require a much more rules-light system than Exalted could ever be to play a "make a homebrew system for you splat", particularly because 3e wants to have super dense charm trees that aren't particularly grabby either and it becomes somewhat boring to homebrew it.

I see, for me my process can produce wildly different but satisfactory results from my initial idea. For instance, Pic related was my initial inspiration for a character in a Lancer campaign and went through several iterations before ending up as the final result below.
She started out as a fairly generic female pilot who, due to material shortages, had the legs of her mech replaced with tank treads. I began to develop her background more as a "gray towner" and, using setting notes as an influence, thought that it would make her a bit more wild, mystical or atavistic in nature. I later dropped the tread leg thing and leaned more into her mysticism. Traits of previous iterations did carry on over though. She ended up being a mix of Alyx Vance and The Oracle of Delphi though more introverted bordering on socially awkward.

Name: Mina Kano
Callsign: Stray
Mech name: Polecat
Backstory: A 2nd Gen Colonist. Born the old fashioned way in a Graytown. Shortly after reports of gray settlements and towns being demolished by unknown attackers began filtering into Evergreen, Mina Kano walked in wearing her characteristic face paint. What drove her into the cockpit is anyone's guess. What is known is that she is a committed pilot who takes to her tasks with what others describe as a religious passion. She paints her mech with animistic features and esoteric symbols whose meaning are known only by the more atavistic natives of Evergreen.
Her character portrait was Marie Locke from Brigador.

I do sometimes stick with single ideas like you and then let the character grow as the campaign progresses. I recently played a Savage World game where I played a pilot named Benny "two sticks" with his only distinct feature starting out was that he always wore a bomber jacket. He later grew into a character that liked to play at being a hot shot pilot but that was to cover the fact that he was also a massive coward on par with Shaggy from Scooby-Doo.

Alexandrian has good ideas for game procedures. Like his dungeon roster presentation for more living dungeons, and his hexcrawl framework is pretty good, but I would definitely make a hexcrawl with a computer program as the base map and have the computer populate it, and then go in and manually refine it (like they do for many videogame maps). I would not try to fill all of the hexes in some giant continent map or the like. But the dude has basically 0 marketing or business sense - so definitely don't copy that shit.

The artsy hipsters largely sell bland shovelware. What they have going for them is the art which they use for marketing. I don't know if you have any art skills, but a lack of visuals will make marketing hard.

The good shit would be essentially D&D 3.5 core with the serial numbers filed off (that's basically what a retro clone is). You would use a "good shit" cut of the SRD (or a couple SRDs stitched together) as a baseline you can build off of and use for marketing for your game and put on a website and sell a POD book of once you flesh it out with a bit more unique stuff. Your retro clone is 1 part marketing material, 1 part a baseline to build off of. You don't need each feat to be the same, because if someone wants feats from other editions, they can take them. But the framework of the characters is similar enough that you can grab the NPCs for your adventures and run them with PF1 core rules or 3.5 core rules, using your versions of the feats, or they can swap them out and convert to their preferred 3.x very easily. You see? Not about 100% copy, but about very easy compatibility, plus your own baseline to build on, build a community and a patreon around, and get yourself a bit of recurring monthly revenue. Then when you have money maybe you commission art toward a big kickstarter + tightly targetted ad campaign to make people aware of your already finished and playable RPG that's cross-compatible with 3.5 and PF1.

But the idea is that you're not reinventing the wheel. The stuff that's already good, you leave alone, or as close as you can legally get away with. Then you fund the development of new shit your audience wants through a patreon + boosty + kofi + whatever with occasional marketing so the right people hear about your project.

Bigger job though. I've been building my funky d20 game for a year and a half now. It's taken longer than I expected, but I can't work on it full time.

And your ideas seem to be largely about trying to make stuff that 3.5 fans might want, and perhaps also PF1 fans - but frankly there aren't a lot of those left who are active, and I think 3.5 is older now than AD&D was when its first retro clones started popping up in the 2000s, even if you exclude Hackmaster. So, while you might get some 3.x fans who pick up your stuff, you're going to need to develop your own fanbase as well if you want sales. So if you want to have more people enthusiastic about 20 year old 3.5 content, you'll need to accept that a bunch of your customers weren't playing it 20 years ago, and they'll be finding out about it through you. In which case, "X But Better" to people who didn't experience X, can be sold as a new thing.

You're not trying to move the needle on how the better optimized players are playing, but reduce how much the newbies and unoptimized players fuck themselves over by taking trash they don't realize is trash, that more experienced players would look at, throw up in their mouth a little, and then skip. Plus, "if it ain't broke, don't fix it" will reduce the workload.

Where do you guys go to get your maps? I've been looking for some maps, and I've realized just how much of the art in finding, well, art is getting good at Google.

This, I checked some maps from bearworks modern based on >>96755473s recommendation, and those are some nice maps. But for example there's a helipad map that doesn't show the whole rooftop. If you are going to have a shoot-out, for example, on a helipad, then odds are you're going to use the entire roof, not specifically the helipad. The literal first question someone's going to ask is "What's off to the side here?" and you'll have to draw it because why else did you get a map than to illustrate visually a location? Whereupon it becomes a real "draw the rest of the owl" situation.

I would like to continue my rant by looking at OP's map. That's a nice map and probably the best use of a battlemap I've seen in a hot minute. I like that the staircases don't have hidey-holes beneath them to fuck with elevation. Because how in the hell are you supposed to account for things being below other things without a LOT of pre-work in your chosen VTT? I use Foundry and the process of layering a map and slicing it up properly is really time-intensive, but if you don't it's going to get confusing. I'm halfway tempted to get the 3D view and just use it to have isometric perspective.
