That shit takes experience, of both the game, your players, and a sense of how things are going and ability to adjust things on the fly. A first time dm is not gonna have that. No fault to you, I imagine your campaign would be pretty cool. But you do remind me why I find attempts at "automating" the shield rules to be a bit a fools errand. I had similar thoughts way back at the playtest of 2e when I REALLY hated how shields work before someone explained why they were like that.
When we start needing to add math on math, it does start to show why D&D5e just have it be a flat AC bonus, boring as it is to do such, and why PF2e makes sure you are USING the shield. At this point, I would argue you should either have something that let you Raise A Shield or gain Damage Resistance while doing something like, like Striding or Striking. Tie it into the "strategically turn their body" part. Anything to avoid making checking your AC more a pain.

Curtain Call is better at being a mix between interesting stakes and mechanics that play into a theme, but it is a high-level adventure and one all about having a previous adventure to call back to and build the play around.

Hmm... how would you adapt the Githyanki Knights as a unit for Warhammer Fantasy? Despite their name, these aren't merely specialized githwarriors, these are githyanki paladins devoted to their unholy lich-queen, the unacknowledged nascent god of the githyanki.

As a unit, I'd be inclined to give them +1 Wound and Attack, maybe even +1 Weapon Skill and/or Strength, over the standard Githwarrior. They automatically come with Great Weapons, and they replace Stubborn with Immune to Psychology.

I don't know if they should get any other special rules to reflect their "basic" magical abilities, or if that should instead be reserved for their character equivalents.

One possibility that comes to mind is to give them the option to take at least Enchanted Great Weapons as a gear upgrade, which changes their attacks to magical; while Silver Swords are reserved for the most elite of gith knights (7th level and up), from 5th level onwards they do have a 50/50 chance of carrying +1 greatswords when encountered.

They're never very consistent on the exact size of the world. The Empire is probably the best documented of the setting, but its actual size will vary. I've seen one common map listing the Empire as only about 500-600 miles from roughly Bögenhafen to the easternmost frinches of Ostermark, while this map of Hochland (a reproduction of an older) has the entirety of the Empire's smallest province be roughly 200 miles from one end to another.

If we want the Empire to be of a "fun size" then I'd say about 2000 miles from the westernmost parts of Reikland to the ends of Ostermark would work the best. For the entire world? Four times as large would be four times the fun content.
