Use Phoenix Command Hand-to-Hand or Sword's Path Glory. They handle this and more through modelling of wound channels in a computer model of a human body with lethality and penetration resistance values assigned to different tissue types. I'm working on a journey system with a few specific goals. One of which is to hone down on events that can happen to parties during a journey which - ideally - present the players with interesting problems to solve.

Looking at it from completely the opposite end of schizo-kun, a completely utilitarian take would boil these down into base mechanical categories, with optional flavour available.

It needs more tradeoffs, imo. You've got a good one there with the shortcut (a 50/50 chance of making additional progress). That's the biggest, most important choice - HOW you get there. Do you wanna climb the valley for the better view, risking exhaustion, or are you gonna follow the windy floor and take a time penalty?

I've tried my hand at a few travel systems in my time, but none ever really stuck the landing. Think it's because they need a really good core gameplay loop - something simple but evocative, satisfying and addictive without needing a shittonne of prep. Still searching.

This is thought provoking.
I think my current iteration is to separate journey fortunes/complications from encounters. Namely, Pathfinding specifically determines the following: Do you reach the desired destination at the end of this leg of the journey (and, if yes, how long does it take you to get there) and did you experience a complication or good fortune on the way.

A few things I've revised:
>Pathfinding rolls are now opposed rolls against a roll made by the GM (in secret). This allows for some obfuscation of the result as well as let's the pathfinder treat the roll as their character's perception of how well they know the route.
>Encounters and journey complications/fortunes will be SEPARATE.
>Encounters will include environmental choices including the tradeoffs you mention: do you choose route A or B? Do you do X or Y?

Agree that weather needs to be more pressing and its duration should matter more.

We are all chasing that white whale. I think I'm going in the right direction.

I appreciate the insight. When you mean have the players roll, would it be a sort of "short straw" roll based on Might (my system combines strength and constitution into a singular stat). Absolutely agree with people who have certain conditions to be at a greater risk.

What do you think about: if disease triggers, the players roll a Might test (-D6 modifiers for each condition such as hungry, tired, etc). Any player who fails this test contracts the disease? (players can then roll what the disease is). Then it's a matter of figuring out how to treat the disease.

That would work. I would suggest when the conditions are met for one, make "everyone" roll so no one knows who might be sick till it happens, for spreadable disease make everyone else roll daily to see if they catch it and if so how bad it will be. A extra roll or two isn't going to effect much during travel and push bonuses for good habits. (Carrying healing herbs and potions for sickness, staying well rested and fed over always tired and hungry.) Punish players traveling in bad weather, snow, rain, etc. Lack of survival skills and not letting the ones with it take those checks or help with that, ETC.

A good way to make travel worthwhile is making there be check and things for everything to do or if you going to have one person so most of it. Make them have time to shine, especially if that's the job in the team. Half the reason the Ranger sucks is they should be the guide to the wilds over just a fighter with some nature spells.

Give a martial powerful spell casting features and watch as he starts to do far less martial stuff throughout the game. Same deal with stuff like the Wand of Fireballs.

No, because that’s already working in combination with other options and trade offs that compete for a lot of those features, since they draw from the same pool of resources (spell slots). Enspelled weapons give a singular spell with its own resource with a pool that’s way too deep, and every single time I’ve been in a game or DM’d a game where someone had an enspelled weapon/armor/whatever, the flow of combat just became spamming that one thing over and over because why wouldn’t they? It’s an entirely different pool of resources that still regenerate at an exceptionally high rate (3.5 charges per day average, fully refilled with a modicum of downtime). The only thing I will grant you is that Summon Dragon isn’t exactly a spell that you cast turn after turn, but even then, once per day is more than enough.

RP elements for shonen anime style tournaments like YYH's Dark Tournament are mostly what the class powers assume their personalities are. From that pic alone Bui is a strong silent type, the Toguros are a powerful no-bullshit man and a scheming rat, Sakyo is a calm Yakuza type, and Karasu is a goth weirdo. I'd say you could easily play these characters, in character, as 4e classes, maybe a defender, striker, controller, leader and another controller/striker hybrid.
If OP doesn't mind the medieval setting he can use it right out of the box, with anime images from some booru for character and location art. 4e like this was by far the animest anime TTRPG experience I had at least (that didn't involve a clear main character), though I won't say I tried too many systems.
It does take some reskinning though, but if OP wants a more specific polished setting closer matching to his tastes he should just go after the official (or best unnoficial) TTRPG of what looks closest to his favorite anime.

Well, your range is quiet impressive. To go from large standard to smaller chibi body style and do both well requires a good amount of skill. I assume you have been doing the artwork for this project for a while now. What drew you do it? Do you have a thing for character design and outfits?

Are there other fandoms you draw art for? Do you have an art gallery anywhere besides whats in the boorus?

What makes a V change over to the next number, once you reach a certain amount of characters? I suppose the original artists behind the project left due to reasons?

For Centaurs, you should be able to use them as mounts when not in combat if they're lightly armed & armored. I think you could ride into battle with them and fight on their back without overburdening them, depending on your loadout. Squeezing into dungeons and caves might be a bit of a bitch, and your centaur companion may find themselves too cumbersome to accompany you in certain locations. If people in wheelchairs can make do, I'm sure a transmog potion or a shrinking potion might solve the problem.

They're more at home here for sure, like having a horse. Some taverns may give you a hard "no" for your centaur companion, but I'm sure regions that are steeped in centaur culture or adjacent ones have accommodations for their unique anatomy. If nothing else, they could help carry your camp supplies and other provisions.

If you're not riding them, I think they can be pretty well armed and armored- think tower shield and a mace/flail. They also make good spearmen, so I think they'd be comfortable wielding a halbard and similar pike-style weapons. This would be with them wearing plate mail cuirass for the human portion and chainmail curtain over their horse hind quarters, or perhaps some specially fitted Gambeson. Other plate sections could be fitted to their horse body as needed. Archery and crossbows seem like they'd work for ranged options. I've not considered them using magic, but having a fairly mobile spellcaster seems cool as well.

That'd be nice. There was a mobile game in the works that looked like it'd be Sega's version of Fire Emblem Heroes. Sadly, that got scrapped.

, but from what I've heard, it kinda shit the bed. I'd like to get my hands on a copy of the pdf so I can judge for myself, but all the online reviews were a mixture of "not that great" to "it's good...if you're a hardcore Phantasy Star enjoyer and must own everything PS related". I'd like something like that for Shining Force, but maybe handled by a better publisher.

I'd be fine with either a D&D-style game with Shining Force window dressing or a wargame that focused on individual units and played more like the original Shining Force titles, with maybe a hex board or something like that, where battles could be streamlined, and the story would be secondary to quicker action.

You can search for 3-D print models. Centaurs are a little goofy anatomy wise so I wouldn't expect to find them in a regular store that pumps out mass-marketed stuff.
